Here are 15 practices from our internal playbook: 1. Default to async communication - Most "urgent" decisions can wait 4 hours. This gives people time to think instead of react. 2. All-hands debt sessions - Monthly meetings where anyone can call out processes that waste time. We actually fix them, not just discuss them. 3. No-meeting Wednesdays - Deep work needs uninterrupted blocks. Protecting one day per week changed everything. 4. Context, not control - Share the "why" behind decisions extensively. People make better choices when they understand the reasoning. 5. Failure post-mortems without blame - When something breaks, we focus on system fixes, not person fixes. 6. Two-pizza team rule - If you need more than two pizzas to feed a project team, the team is too big. 7. 15-minute rule - If you're stuck on something for 15 minutes, ask for help. Struggling alone isn't heroic. 8. Transparent salary bands - Everyone knows the compensation range for every role. Eliminates guessing and politics. 9. Customer calls for everyone - Engineers, designers, everyone talks to users. Perspective beats process. 10. 20% time for learning - Not Google's version, but dedicated time for skills that matter for your role. 11. No-agenda meetings are cancelled - If you can't write down what you want to accomplish, the meeting doesn't happen. 12. Documentation-first decisions - Important choices get written down with reasoning. Reduces repeated explanations. 13. Celebrate learning from mistakes - We highlight when someone's error taught the team something valuable. 14. Office hours, not open doors - Leadership has scheduled times for questions. Respects both availability and focus time. 15. Culture debt tracking - We measure team satisfaction like technical debt. When it degrades, we address it systematically. These aren't revolutionary ideas, but consistent application creates compound benefits. 🚀 Automating End-to-End Video Creation with n8n + FFmpeg + Supabase + Google Sheets Over the past few weeks, I built a fully automated AI-powered video creation pipeline using n8n, and I’m really proud of how it all connects together 🤖🎬 Here’s what happens step-by-step in my workflow: 1️⃣ Trigger & Data Source A Schedule Trigger starts the flow, which fetches the next task row from a connected Google Sheet containing voice-over text, video transcript, and metadata. 2️⃣ Voice Generation (TTS) The text is sent to a local Kokoro TTS model via API to generate realistic voiceovers, automatically saved as .mp3. 3️⃣ Dynamic Subtitle Creation (.ASS) n8n then dynamically builds .ass subtitle files using JavaScript — splitting transcripts into two text chunks, applying random color effects, and styling them responsively for a 9:16 format. 4️⃣ Video Assembly (FFmpeg) FFmpeg nodes take the smallest numbered video clip from a folder, convert it to a vertical format, overlay subtitles, and combine it with the generated voiceover and random background music. 5️⃣ Storage & Logs The final rendered video is uploaded automatically to Supabase Storage, and the status + video URL are updated back into the Google Sheet — marking it “Ready to Post.” 🧠 Tech Stack: n8n (custom Docker image) with FFmpeg, yt-dlp & Puppeteer Google Sheets API for task management Supabase for file hosting Kokoro TTS for realistic voice generation FFmpeg for video merging, scaling & subtitle overlay 🎯 This setup can take a simple spreadsheet entry → generate voice → create a full stylized short-form video → upload & log everything automatically.
