After raising $200K (INR 1.8 Cr) from angel investors, GenAI-focused enterprise tech startup subtl.ai has shut down. Cofounder and CEO Vishnu Ramesh shared on LinkedIn that the inability to raise fresh capital, lack of market focus and infra GTM were the key reasons for the shutdown. The startup’s web domain, subtl.ai has also expired. Vishnu Ramesh, founder of Subtl.ai, announced the closure of his company on LinkedIn. “TL;DR: we have started shutting down Subtl.ai,” he wrote. Launched in 2019, the Hyderabad-based enterprise tech startup leveraged GenAI to optimise information discovery on the internet for their client enterprises. It had bigshot clients like SBI, plus defence contracts, two airports, and a few others. The startup intended to solve a difficult problem of making enterprise data usable through natural language interfaces. Ramesh shared that their auto-tuning pipeline, Subtl V2, built by engineers and researchers at IIIT Hyderabad, outperformed RAG built on OpenAI and open-source embeddings by 15-20%. Reportedly, SBI implemented Subtl.ai, displaying 92% accuracy in information retrieval, and 56,570 minutes were saved (equivalent to approximately Rs 5 lakh). Vishnu Ramesh said that he will not play the “victim”. “It's completely on me, I failed my team and investors more than they failed me for sure,” he wrote. “I got stuck handling customers from wildly different domains with wildly different use cases… customers gave no s*** about our other portfolio of work we had done,” he explained. Though the startup raised around ₹1 crore in angel funding, it was insufficient to build and maintain a product in an increasingly competitive GenAI market. Their funding had no follow-up rounds, and no external signals of new revenue deals was there. If you’re building B2B SaaS from India, moving to San Francisco is the best decision you’ll make for your company’s growth. When we started Composio, it was just two of us in Bangalore building for a global developer ecosystem that was still figuring out what “agents” even meant. At that time, almost no one around us was thinking about agentic tools. We were building for the world while being far from it. It became clear very quickly that if we wanted to understand our users deeply, we had to be where they were. After a lot of convincing, I booked a one-way ticket to San Francisco. In SF, you see how people adopt, buy, and think about software at a completely different pace. We opened an office in SF while keeping our tech base strong in Bangalore. Engineering and product are split between both. Sales and customer success sit closer to users in SF. But we are not your typical “India builds, SF sells.” Both sides build. Both understand users. Both own outcomes. We have Indian roots, and we’re proud of them. But we’re building a global company, and being in San Francisco has been helping us slowly become one.

📊 The Future of Payment Orchestration Part 2: Self hosting, managed services, and cross-border seem to be the future 📊 💡🧩 A few months ago, in the aftermath of major PA's: Razorpay, Cashfree, & PhonePe pulling away from Juspay's payment orchestrator, the Hyperswitch, and preferring to pursue direct integrations with the merchant, I had written about what the future of payment orchestration would look like. And my view was: 1️⃣ It'll have to be self hosted to remove the "possibility of biased routing" 2️⃣ This will impact smaller merchants, which prefer a standardized, shared cloud type model, which allows faster go-live. Bigger merchants (Amazon, Flipkart) would be the ones to build out self hosting - if they haven't already. 3️⃣ Hyperswitch is not the only orchestrator in the market: each PA has its own. (Razorpay -> Optimizer, Cashfree -> Flowwise, PayU -> Maximizer, Paytm -> AI Router). So in the short term, there are "plug & play options". But eventually as each of these scale, if what has happened with Juspay plays out, then every PA will choose to be only on its own orchestrator. So self hosting may become inevitable. ❗And this week, two new pieces of news dropped: ✅ Paytm is following the footsteps of its compatriots, and going the direct integration route. ✅ Juspay announced that its Hyperswitch is now open source, and merchants can self host. 💡🧩 So it does seem that eventually the "to each his own orchestrator" strategy will play out, leaving the smaller merchant high & dry. While larger merchants will self host their own orchestration solutions, smaller merchants will struggle. So, in line with my earlier thoughts, this is how I see this playing out further: 💡🔄 There could be smaller, "orchestrator only" players which don't get into the PA side of things. This may be unlikely, margins on orchestrators are low (atleast on domestic payments), so you need to diversify revenues, and the payments infra side of things is getting saturated in any case. 💡🔄 For smaller (and smaller here is relative) merchants, operating only domestically, the effort required to self host vs the benefit of orchestration may not be worth it. Its possible that a "merchant owned, TSP managed" type model may work (and is cheaper than a self hosted model). It's still deployed in merchant infra, but in a “managed services model.” The cost to merchant, operational overhead, and if this is even something the TSP wants to get into will have to be figured out. But TLDR: the smaller merchants will take the hit over these “orchestrator wars” 💡🔄 There could be an opportunity to build region specific / global orchestrators as merchants expand into specific corridors. This is something I talked about previously and is another piece of news that Juspay announced - it's expanding Hyperswitch to the US and Europe. 🧠 For the deep dive, check the link in the comments Note: All views are my own, and do not reflect the views of my employer
